In a flooring business, dead stock usually isn't one big mistake — it's dozens of small ones: the extra pallet "because the price was good," the discontinued line nobody flagged, the odd lots left after big jobs. Individually they're easy to ignore. Together they can be a serious chunk of your working capital sitting on the floor.
First, define what "dead" means for you
Dead stock is inventory that hasn't sold in a set period — pick one that fits your business, whether that's 6, 9 or 12 months. The point isn't the exact number; it's drawing a line so slow movers become visible instead of blending into the shelves.
Find it with data, not memory
You can't clear what you can't see. An inventory report sorted by last‑sold date and quantity on hand turns a vague feeling of "we have too much" into a specific list: this SKU, this many boxes, last sold this long ago. That list is your action plan.
- Sort by days since last sale to surface true slow movers.
- Cross‑reference quantity on hand — a slow seller with two boxes isn't the problem; one with forty is.
- Flag discontinued lines so they're cleared, not reordered by habit.
Every square foot of dead stock is two costs: the cash you paid for it, and the space it's keeping a faster seller out of.
Clear what's already dead
Once you have the list, move it deliberately. Bundle odd lots as "contractor specials," feature discontinued tile in a clearance corner, or offer it to installers and trade accounts who value price over selection. Even at a discount, freed cash and floor space beat a full‑price box that never leaves.
Then stop creating more
Clearing dead stock is treatment; better purchasing is prevention. Buy against real sales history rather than supplier deals, use automatic reorder points so best‑sellers are topped up without over‑ordering, and be honest about how long a "special buy" will actually take to sell.
Make it a habit, not a cleanup
The stores that stay lean review a dead‑stock report on a regular cadence — monthly or quarterly — instead of once a year in a panic. When live inventory, sales history and reporting are in one system, that review takes minutes, and dead stock never gets the chance to pile up.
